In agile circles, a recurring pattern has emerged: every retrospective seems to demand creativity, with novel techniques designed to drive engagement and spark team creativity. But is this focus on innovation truly the essence of agility? Or might an overreliance on novelty inadvertently conceal deeper team dysfunctions that go unresolved?

This paper, co-authored with Debbie Walter, Scrum Master at Zeiss, revisits assumptions about how retrospectives are structured and explores ways to transform them into sustainably impactful team practices. We’ll examine two key questions:

1. What is the optimal level of variety in retrospectives to maintain engagement and effectiveness?
2. When should a Scrum Master take a directive role, and when is it better to co-create retrospective themes with the team?

In addition to theoretical perspectives and proven strategies, this paper will draw upon hands-on experience from Debbie’s work with Zeiss teams.
