The so-called “Spotify Model” has inspired organisations worldwide, but at Spotify, we moved beyond it long ago. Over the past 18 months, I led the evolution of a 100-person organisation to address emerging challenges and better deliver value in today’s environment.

In this talk, I’ll share how we identified the real obstacles, set clear goals, and collaboratively designed the next step in our organisational evolution. I’ll explore the structure we started with, the challenges it posed, and the process we followed to implement gradual, systemic change—complete with success criteria and regular progress checks.

Key insights include:

  • Why organisational structure matters less than values and principles.
  • Why complex problems require adaptive solutions, not up-front designs.
  • Why systemic change takes time but delivers lasting impact.
